What the Tool Is
The Circular Transition Roadmap is an Excel-based strategic planning and tracking tool. It is structured as a set of interconnected worksheets that guide users from high-level objective setting through prioritisation, action planning, and timeline visualisation. All sheets are connected: objectives defined in the first sheet flow into the prioritisation matrix, then into the implementation tracker, and finally into the visual roadmap.
The tool contains six worksheets:
- Cover – FRANCESCA branding, tool overview, and phase reference.
- Instructions – tool purpose, step-by-step workflow guide, sheet descriptions, and dimension and phase reference tables.
- Objectives – strategic circular objectives structured by dimension, target year, priority level, and responsible owner.
- Prioritization – a 2×2 impact vs. feasibility matrix for visual objective prioritisation across four quadrants.
- Implementation – a full action tracker with owners, start and end dates, phases, estimated budgets, status, progress, and KPIs.
- Roadmap Timeline – a quarter-level Gantt chart spanning five years, colour-coded by transition phase (Pilot · Scale · Embed).
When to Use the Tool
The Circular Transition Roadmap is particularly useful when organisations are:
- Translating a circular vision, strategy, or business model concept into a structured, time-bound action plan
- Preparing a circular transition programme for management, board, or investor approval
- Coordinating circular initiatives across departments, business units, or value chain partners
- Prioritising circular investments or projects under resource, capability, or budget constraints
- Following up on a circular maturity assessment and translating identified gaps into improvement actions
- Monitoring and reporting progress on circular transformation to internal and external stakeholders
Expected Output
Completing the tool produces:
- A structured set of 5–15 strategic circular objectives spanning the five circular dimensions (Design, Business Model, Operations, Digital, Ecosystem)
- A prioritised 2×2 matrix identifying Quick Wins (high impact, high feasibility) and Strategic Bets (high impact, lower feasibility requiring enabler investment)
- A concrete action plan with individual owners, realistic timelines, estimated budgets, and measurable KPIs for each priority objective
- A visual five-year Gantt timeline colour-coded by transition phase, showing the full sequencing of circular initiatives
- A communication-ready planning artefact suitable for leadership review, management board presentation, or partner alignment sessions
- A live tracking instrument for monitoring circular transition progress across the organisation
The tool is designed to be used in sequence, starting from the Objectives sheet and working through to the Roadmap Timeline. Each step below corresponds to a distinct worksheet and a distinct activity within the planning process.
Read the Instructions sheet
Open the Instructions sheet first. It explains the tool structure, the five circular dimensions, the three transition phases, and the workflow connecting all sheets. Familiarise yourself with the sheet layout and terminology before entering any data.
Define strategic circular objectives
Open the Objectives sheet and define each strategic circular objective your organisation wants to pursue. For each objective, enter a short title, a brief description, the relevant dimension (Design / Business Model / Operations / Digital / Ecosystem), a target year, a priority level (High / Medium / Low), and the responsible owner. Aim for 5–15 objectives covering multiple dimensions. Use outputs from earlier toolkit tools — such as the Circular Maturity Tool gap analysis or the Circular Vision Canvas — to inform objective setting.
Prioritise objectives using the matrix
Open the Prioritization sheet and map each objective in the 2×2 Impact vs. Feasibility matrix. Estimate the strategic impact of each objective (low to high) and the feasibility of implementing it given current conditions (low to high). Place objective labels in the appropriate quadrant. Objectives in the top-right (Quick Wins) should be prioritised for the Implementation sheet first. Objectives in the top-left (Strategic Bets) require enabler investment before activation. Use the matrix to facilitate team discussion and alignment before proceeding.
Translate objectives into concrete actions
Open the Implementation sheet. For each priority objective — starting with Quick Wins — define one or more concrete actions. Each action requires: a short initiative title, the linked objective ID, a description of what will be done, the relevant circular dimension, start and end dates, a transition phase (Pilot / Scale), the responsible person, any relevant partners, an estimated budget in euros, and at least one measurable KPI or success metric. One objective may generate multiple actions; one action should link to only one objective. Use the Status dropdown (Not Started / In Progress / Completed / On Hold) to track execution.
Build the visual roadmap
Open the Roadmap Timeline sheet. For each action in the Implementation sheet, mark the active quarters in the Gantt grid by shading the relevant cells or entering a bullet marker. Each row represents one initiative. Use the phase colour-coding to distinguish Pilot (Year 1), Scale (Years 2–3), and Embed (Years 4–5) activities. This sheet provides the visual overview for leadership communication and sequencing reviews.
Monitor and update regularly
Return to the Implementation sheet at regular intervals — monthly or quarterly — to update the Status and Progress columns for each action. Use the Roadmap Timeline sheet to communicate overall transition progress to leadership and external stakeholders. Revisit the Objectives and Prioritization sheets at major review milestones (e.g. annually) to adjust for changes in strategic context, market conditions, or organisational capacity.
